AI video wins on cost whenever the shot is specific, impossible, or needs many variations. Traditional production still wins when you need real, recognizable people and documentary truth. The gap is not "AI is cheaper at everything." The gap is that AI collapses the cost of exactly the shots that used to be most expensive: the ones nobody could film without a big budget.
I run a portfolio where every dollar of production has to justify itself. So I care about this math precisely, not as a slogan. Here is how it actually breaks down.
Where AI video destroys the cost
The impossible shot. A camera flying through a collapsing skyscraper. A creature that does not exist. A city from a century that never happened. In traditional production these cost a VFX house tens of thousands of dollars and weeks of time. In AI they cost a prompt and the patience to generate a batch. That is not a discount, it is a different order of magnitude.
The tenth variation is the other big one. Traditional shoots give you a few takes because every take costs setup, crew, and time. AI gives you forty variations for the cost of forty prompts. When finding the right shot means trying many shots, generation wins by a mile. This is the same unit-economics shift I keep pointing at across the whole portfolio in why each next venture is cheaper to ship.
Where traditional production still earns its cost
Real people the audience will recognize and trust. A founder talking to camera. Genuine customers. A real event with real crowds. Generated humans are close and getting closer, but "close" is a risk in contexts that live or die on authenticity. When the whole point is that it really happened, film it.
Physical products under scrutiny also still favor real cameras in many cases. If the client will inspect every reflection on their actual device, a controlled real shoot removes the risk of a generated artifact nobody caught until delivery. Traditional production buys predictability, and predictability has real value under deadline and high stakes.
The pre-visualization win most people miss
Here is the biggest cost lever, and most teams walk right past it. Use AI video to previsualize the entire piece before you spend on a shoot. Generate the whole thing, show the client, lock the direction, then shoot only what you must with the questions already answered.
Half the cost overruns in production come from figuring out the creative on an expensive set with a crew on the clock. Move that figuring-out into AI, where iteration is nearly free, and the real shoot gets shorter, cheaper, and less risky. Sometimes the AI previz is good enough to ship and you skip the shoot entirely. That decision is worth more than any per-clip savings. How to run the honest math
Do not compare cost per clip. Compare cost to get the finished piece you need, including the shots you would otherwise cut for budget. AI video often adds shots you could never have afforded, which changes what the piece can be, not just what it costs. That is the part a spreadsheet misses.
For a talking-head testimonial, traditional wins and it is not close. For a sci-fi brand film full of impossible shots, AI wins by an order of magnitude. Most real projects live in between, and the right answer is to use both: generate the impossible and the variations, film the real people, cut them together. What this does to agency economics
When the impossible shot costs a prompt, the kind of work an agency can offer at a given budget changes completely. Films that used to require a studio-sized budget come within reach of a small team.
